Every PI firm running at scale has a tech stack — a CMS, probably a CRM, ad platform accounts, call tracking, maybe a chat tool, an email platform, and a collection of vendor portals. Each piece of that stack generates data. The problem isn't a lack of data. The problem is that the data your tech stack produces is almost certainly not the data you actually need to make marketing budget decisions.
Here's how to diagnose whether your current tech stack is hiding your marketing intelligence — and what to do about it.
The Fundamental Question Your Stack Should Answer
Before evaluating individual tools, start with the question that matters: can your current tech stack tell you the cost per signed case by lead source this month?
Not an estimate. Not a manual calculation you assemble from three different exports in a spreadsheet. An actual, verified, trusted number that any stakeholder can pull on demand.
If the answer is no — or “it takes us hours to put that together” — your tech stack is hiding your marketing data. The data exists somewhere in your systems. But the architecture is preventing it from becoming intelligence.
Warning Sign 1: Your Spend Data and Your Case Data Are in Different Systems With No Bridge
This is the most common and most consequential tech stack gap in PI marketing. Your case management system (LeadDocket, Filevine, Clio, MyCase, Salesforce) knows exactly which leads came from which source and which became signed cases. Your accounting system or spreadsheet knows how much you spent on each vendor. But those two systems don't talk to each other.
Without a bridge between spend and outcomes, cost per case is always a manual calculation. And manual calculations are done infrequently, inconsistently, and with methodology that varies by whoever runs them. That's not intelligence — it's a periodic estimate.

Warning Sign 2: You Rely on Vendor-Reported Data to Assess Vendor Performance
Most lead vendors provide performance reports. Some provide detailed portals with conversion data, rejection rates, and ROI calculations. The problem isn't that vendors provide this data. The problem is when vendor-reported data is the primary or only source used to evaluate vendor performance.
Vendor-reported data has a structural flaw: vendors control the inputs, the methodology, and the presentation. There's no incentive for a vendor to report its own underperformance accurately. And vendor systems almost never know what happened to a lead after it was transferred to your firm — so their conversion rates are often calculated on different denominators than yours.
The fix: your own case management data becomes the source of truth for conversion rates and case outcomes. Vendor-reported lead counts are cross-referenced against your CMS — but the performance numbers come from your data, not theirs.
Warning Sign 3: Your Lead Source Tagging Is Inconsistent
Open your CMS and run a report of all leads from the past 90 days. Look at the source field. If you see more than 10-15 unique values for what should be 5-8 active vendors, you have a consistency problem. “Google,” “Google Ads,” “Goog,” “PPC,” “Paid Search” — all the same source, recorded five different ways.
Inconsistent source tagging means any report you run on vendor performance is fragmenting the actual data. Google Ads appears to have generated 40 leads when it actually generated 65 — the other 25 are scattered under variant source names. Cost per case is underestimated for Google and inflated for whatever absorbed the mislabeled leads.
The fix: a controlled-list source taxonomy, enforced by your CMS configuration, with a monthly data quality check to catch new inconsistencies.
Warning Sign 4: You Can't Track a Lead All the Way to Settlement
Most PI firms can track a lead to a signed case. Fewer can track a signed case to a settlement — specifically, connecting the settlement amount and date back to the original lead source that generated the case 9 to 18 months earlier.
This gap has enormous strategic implications. A vendor who generates signed cases at $900 each might look like a top performer against your $1,200 average. But if those cases settle for $18,000 on average while your other vendor's cases settle for $35,000, the $900 vendor is actually your lowest-value producer. Without settlement attribution, you'll never see that.
The fix: structured settlement amount fields in your CMS, populated when cases close, with the lead source preserved throughout the case lifecycle. This is a data discipline fix, not a technology fix — though your tech stack needs to support it.
Warning Sign 5: Your Marketing Performance View Requires Manual Assembly Weekly or Monthly
How many hours per week does someone at your firm spend building the performance reports your leadership relies on? If that number is above two hours, you have a tech stack efficiency problem.
The average PI marketing director spends 15 hours per week on reporting and data assembly. That's nearly two full days of skilled labor spent on information logistics — pulling data from multiple systems, reconciling discrepancies, building charts, formatting presentations. That time should be spent analyzing the data, not assembling it.
A tech stack that requires manual assembly isn't just inefficient — it's analytically limiting. You only run the reports you have time to run. If pulling a vendor comparison takes two hours, you run it monthly. If it takes two minutes, you run it weekly. More frequent analysis catches problems faster. Faster problem detection means less money allocated to underperforming sources.
Warning Sign 6: Different Stakeholders Have Different “Correct” Numbers
When your marketing director, intake manager, and managing partner all cite different conversion rates for the same period — and they're all pulling from different systems with different methodologies — your tech stack has a coherence problem.
Decisions made on divergent data are less reliable than decisions made on shared data. And the time spent reconciling competing numbers in leadership meetings is one of the most expensive wastes in a PI marketing operation.

- 4-6: Your tech stack is actively hiding the marketing data you need to compete effectively.
Most PI firms running $100K-$750K per month in marketing spend fall in the 3-5 range. That gap translates directly to underperforming vendors that stay on budget too long and strong performers that don't get scaled fast enough.
